What the market says about buying, learning and selling AI

Findings only. What owners, learners and consumers say; what is being bought with ads; who is selling what at which price; how communities and implementers make money; what the law and the platforms allow; what delivery actually costs. No offer is prescribed here. The recommendation is a separate document.

Method and limits

How this was gathered, and what it cannot see.

Sources read

  • Reddit: 143 threads with comments across r/smallbusiness, Entrepreneur, Contractor, Plumbing, msp, LawFirm, Accounting, realtors, agency, marketing, AI_Agents, n8n, ClaudeAI, FakeGuru, sidehustle, careerguidance, Quebec, QuebecFinance, canadasmallbusiness and others.
  • YouTube: 50 videos with live metadata, 22 transcripts, 13 comment sets of 60–80 comments. X: 16 operator feeds (keyword search returned 404).
  • Surveys and reports read at source: McKinsey State of AI 2026, Intuit QuickBooks 2026, StatCan Q2 2026 (CSV parsed), Bank of Canada, Goldman 10KSB, Fed SBCS, SF Fed free-text brief, CFIB, BDC, Bluevine, SBE Council, Pew, Edelman, Gartner (via secondary), Harris, Fiverr, Upwork, LinkedIn, IBM, Deloitte, KPMG Canada, JPMorgan Chase Institute.
  • Ads: Foreplay index (three lanes, about 2,200 unique live ads, 7 Spyder brands, 50+ brand lookups, 100+ landing pages), Meta Ad Library (83 queries across US, CA, FR plus 14 competitor names), LinkedIn Ad Library (216 rows).
  • Communities: Skool discovery census (150 rooms), Skool MRR board via Skoolfiles, Circle Discover, Whop, Maven, Reforge, Section, DeepLearning.AI, Learn Prompting, francophone Skool.
  • Statutes and platform terms read live: Quebec Consumer Protection Act and Bill 10, CASL, CRTC Unsolicited Telecommunications Rules and Notice 2026-132, Loi 25, Charter of the French language, Anthropic terms and usage policy, GoHighLevel terms, Meta advertising standards, CPMT, OPC, AMF, OACIQ, Barreau.
  • Hormozi's books from the local library, with file-and-line receipts.

Known limits

  • Meta Ad Library returns page names, link titles, counts and currency only. Snapshot bodies were unreadable in every lane. Quebec ad evidence is titles.
  • Foreplay's running_duration is index age, not spend or performance. Dynamic-creative ads carry empty copy. Transcripts were null. Foreplay barely indexes Quebec advertisers.
  • Perplexity rate-limited under parallel load; several lanes lost most web-search calls and leaned on Jina, Reddit and Foreplay.
  • Reddit skews negative by design: r/smallbusiness buries market-research posts; several "owner" posts were flagged in-thread as seller astroturf. No Quebec owner or French learner AI discourse exists on Reddit.
  • Quebec owner voice off Reddit (Facebook groups, LinkedIn bodies, interviews) was not collected; login walls and rate limits.
  • Every revenue, member and churn figure from Skool, Whop, gurus and vendors is self-reported or platform-reported, not audited. Skool's board was read through Skoolfiles' transcription and cross-checked against a Nick Saraev screenshot and Skool News #72.

1 · Owner sentiment (US and Canada)

What small-business owners say about buying AI, being pitched AI, and what they actually pay for.

68 Reddit threads with comments, about 62 searches, 2025-09 to 2026-09; r/smallbusiness, Entrepreneur, Contractor, Plumbing, msp, LawFirm, Accounting, realtors, agency, marketing, canadasmallbusiness. Full report: 2026-09-02-pivot-sentiment-smb-reddit.md.

Jobs owners want done, ranked by frequency

  1. Catch the after-hours or on-the-job call or DM and book it. "Its the after hours calls that are killing us. Someones pipe bursts at 8pm so they call us, get voicemail and call the next guy on google instead" (plumber, 46 comments). "People aren't shopping for the best guy, they're shopping for the first response." Owners self-value a missed trade call at 200–500 $; that figure is a single self-claim in a thread the sub called "obvious SaaS lead bait".
  2. Boring back office: invoice OCR to QuickBooks, RFQ-to-quote, email triage, CRM hygiene, takeoffs from drawings. Many already do these quietly with ChatGPT or Claude at 20 $/mo: "chatbots… most value you can get for $20 a month" (96 up). "Templates are almost useless, every business has specific rules" (10 up).
  3. Filter inbound so the owner only talks to serious buyers.
  4. Own the accounts. "I feel like I'm held hostage because I don't have access to everything" (2 M$ business paying 3 500 $/mo to an agency).
  5. Results in SMS, never a dashboard. "He opened it twice then told me to just send name, job, and time over SMS. Anything that needs a second login for someone on a ladder is dead on arrival." "The moment you ask someone to learn a new dashboard, you lose 80 % of them."

What owners refuse

"AI Receptionists - the best way of letting your prospects know you don't care."r/smallbusiness, 44 upvotes (2026-07). "They piss off all ages of customers" (34). "Any small business that uses AI like that will automatically lose my business" (54). "AI belongs on the backend" (70).
"Complaints basically stopped once we made it announce it was automated in the first breath. People forgive a robot for being a robot."Owner who ran an AI receptionist. Accepted shape per the threads: replaces voicemail, discloses itself, books or hands off, never decides urgency: "The risk is that a bot tries to decide whether it's an emergency."
"If you run one of these automated-ai lead funnel businesses, you guys have already burned your bridges -- after the category only existing for less than a year… I think I'm back to in-person networking. Stop the slop."Owner, 106 upvotes (2025-09). "90 % of AI automations that I get pitched are a scam" (27). r/Contractor mod ban on AI posts (253). "Every acronym you put on your pitch loses client interest by 25 %."
"The pitch usually leads with 'are you missing calls?' which is rhetorical and feels manipulative… the pricing is usually pitched as 'starting at $X/mo' with the real cost hidden, which signals dishonesty."Owner receiving missed-call text-back cold calls. Same thread: text-back is "super stupid simple to set up… in about 5 minutes".
"Look up the Air Canada chatbot court case. Basically the bot gave a wrong answer, cost the customer money… The court found that AC was liable for the chatbot's advice."Owner, unprompted, 14 upvotes. Moffatt v. Air Canada, 2024 BCCRT 149.
"I will never do it. Part of my responsibility of being a business owner is providing meaningful employment to people."Owner, 54 upvotes. Owners defend admin staff.

What owners pay for, and how they buy

Caveat: r/smallbusiness Rule 5 buries market-research posts and pro-AI owner posts; several "owner" threads were flagged in-comment as shills. The lane treats refusal language as brand-risk signal, not a churn rate.

Not buying on Meta (checked in Foreplay and Ad Library)Nate Herk (AIS keeps 2 evergreen ads after a May–June event burst), Liam Ottley and Morningside, Ben's Bites, Reforge, Sam Ovens, DeepLearning.AI, Riley Brown, Dan Koe, Sabrina Ramonov, 11x, Relevance AI, Retell, Synthflow, Make.com, Systeme.io. Foreplay live counts diverge from Ad Library active counts (Club Crypto 50 capped vs 132 active CA; Jordan Lee 50 vs 311 US; Gatari 18 vs 4). Several long-running "live" ads point to dead landing pages (Kai Bax, MaxVA, TalkShift, EZtransition).

Two creative-rotation strategies observed

Evergreen libraries (median ad age: Jordan Lee 339 d, Skool 341 d, Gadzhi 333 d, Hormozi 323 d) versus a stable opt-in page with weekly creative churn (median age: Serge Gatari 7 d, Dan Martell 7 d, Bland 6 d, Club Crypto 35 d with 50 variants across four landings). Both Quebec operators found (Club Crypto, Gatari) churn creative weekly. Guarantees live on landing pages, not in ads; fear and replacement copy is the newer creative (under 150 days: Rundown, Superhuman, Gatari, Martell). Anti-course copy is now mainstream: Charlie Morgan "Another course won't scale your marketing agency… You need a seven-figure operator inside your business building it WITH you"; Hitcham "The internet is drowning in AI gurus"; Kyle Herbel "$97/mo communities full of hype and no real value".

  • Serge Gatari: system live and booking calls in 30 days or keep everything built; full refund if no positive ROI by day 90.

Buyer and practitioner disconfirmation

  • "If the business problem is vague, an AI consultant just turns confusion into an expensive project." "Biggest red flag: anyone who pitches the tech before asking what's actually breaking down in your day." (r/smallbusiness)
  • "After eight weeks, all I received was a presentation, a handful of notebooks that failed to work with our data, and no integration whatsoever." ("Wasted $5k on an AI consultant")
  • A consulting agency: "We've spend roughly 75 % of our time on free calls… small businesses… are the hardest to convince to spend money… For us, it didn't work out."
  • Nexus AI (a consultant): "most AI consulting for businesses under $5M revenue is overpriced theater"; "roughly 80 % had specific recommendations… never implemented six months later."
  • SMB AI projects die when they automate customer-facing work first, are treated as set-and-forget, or drop the human in the loop before 30–60 days (r/Solopreneur consultant with 20+ deployments: "Those who started with 'write our newsletter' spent three months arguing with AI output and gave up").
  • Lead generation for credible implementers observed: founder LinkedIn (one post "75k impressions… 50 qualified meetings booked", self-claim), free self-serve diagnostic, pricing-transparency SEO, a published sample deliverable; one shop dropped cold email and calls after "12 months of struggling".
9 · Agent software, kits and installs

The software layer costs 20–100 $ a seat. The money observed is in installs and care.

Full report: -agent-as-software.md.

Price anchors by packaging

  • Seats: Claude Team and ChatGPT Business 20 $/seat annual (25 $ monthly), 100/125 $ premium; Claude Enterprise self-serve 20 $/seat + usage; Claude Code and Cowork included in paid Claude plans.
  • GHL AI Employee: 50 $ Growth / 97 $ Unlimited per sub-account, telephony extra, rebilled by agencies at 197–297 $; Agent Studio agents and snapshots sellable on the GHL marketplace.
  • Voice infrastructure: stacked production cost 0.11–0.30 $/min; Grok speech-to-speech 2.0 0.08 $/min + Telnyx ≈ 0.007 $/min ≈ 0.26 $ per 3-minute call [measured].
  • Kits: 9 $/mo to 299 $ one-time for skills; 1 497 $ (Lead Gen Jay) is the only mid-ticket kit found, in a cohort/coaching wrapper.
  • Installs: Fiverr "claude code setup" from 20–30 $, n8n from 50 $, GHL AI setup 10–15 $, up to 600 $; OpenClaw white-glove 499–1 199 $ + 149–249 $/mo managed care (urclaw: "Setup takes 90 minutes to 3 hours… I do it live on a video call"; "Managed care is the real business"); setupclaws 2 250–3 500 $ + 500 $/agent; Mac Mini executive installs 5 000–6 997 $.
  • Care: 200–1 500 $/mo per system or 10–25 % of the build; 500–1 500 $/mo flat (r/AI_Agents, 405 up); a worked example 5 500 $ build + 550 $/mo.

What is observed about adoption and churn of agent software

  • Hosted AI-SDR SaaS: 11x Trustpilot 4.5 on 38 reviews; testers report AiSDR reply rates drop without babysitting; Artisan "a gap between what they're selling and what it does"; Reddit calls 11x and Artisan "undercooked". Forrester: AI-SDR in production at 14 % of small businesses versus 55 % at 500+ employees (secondary).
  • Platform repricing as a churn trigger: one operator's OpenClaw bill went 25 $ → 187 $ after agent usage was metered and he rebuilt on another stack (single account, low score).
  • Owners keep paying for reliability and an owned, familiar stack, not intelligence: "the $4k autonomous agent got 0 meetings. a system that uses AI for one single boring task is printing calls" (116 up).
  • Handoff friction: "They're non-technical. Like really non-technical. Anything involving accounts, API keys, that kind of stuff and they check out immediately." Care load reported at 6–10 h/month for a 3-workflow client versus 2 h assumed ("the standard industry assumption of 2–3 hours/month is wildly optimistic").
  • Quebec installed-agent shape found: Kalio (landlords) 6 000 $ install + 350 $/mo base + per-door + per-minute, plus a 399–499 $ live training « 10 employés IA dans ton Claude »; « Aucun frais de jetons, de licences ou de modèles. C'est notre affaire. »
  • Anthropic Claude for Small Business (free plugin) and free skills packs from lemlist, Influee and Le Club IA are the visible commoditisation of the DIY layer.
10 · Channels observed

Where AI is actually being sold to small businesses, and where it is not.

Paid social

Works at scale for education, newsletters, SaaS and English install agencies (sections 5 and 7). In Quebec French the live paid categories are « employé IA », receptionist SaaS, anti-agency setters, subsidised formations and crypto clubs. Two Quebec AI implementers of the ~15 found buy Meta at volume (ActionFlow 30 ads, InnovIA 32 ads).

Referral, warm network, peers

The only acquisition path owners say they respect (section 1); survey data puts peers and associations far above consultants as the source of AI guidance (section 3). Operators who report paying clients on Reddit say the first clients were referrals; one 75 k$/yr operator: "60 % of my revenue comes from retainers… First few clients were all referrals."

Founder-led content

Owner literacy is the highest-velocity YouTube theme; the 2026 CTA pattern is a free full asset then a DM or link then a call, with two doors in one video (section 2). In Quebec French there is no voice above about 16 k LinkedIn followers or 10 k YouTube subscribers on AI for PMEs (section 4).

Associations and public programs

Chambers, regional development agencies, professional orders and trade associations already commission or sell AI training (CCI Laval RFP, CAE, APECQ, APCHQ, Ordre des CPA, FCCQ). Training money is the only public money that reaches firms under 1–2,5 M$ revenue (section 4).

Cold outreach

Described by owners as having "burned its bridges" within a year of the category's existence; Reddit sellers report referral or organic beating cold; one implementer dropped cold email and calls after 12 months (sections 1 and 8).

Platform ecosystems

GoHighLevel funds an agency and reseller army (993 active ads, 40 % recurring affiliate, YouTube trial bundles with 5–11 k$ of "bonuses"); voice platforms Thinkrr and Nedzo fund their own reseller ads; Skool subsidises member-community ads; Claude Partner Network is free to join but Select tier requires 10 certified practitioners and 2 production customers.

12 · Delivery capacity and platform risk (measured)

What an install actually costs in time and tokens, and where platforms cap prices.

Full report: -delivery-capacity-platform-risk.md. Dry-runs on macOS in two isolated home directories, 2026-09-02.

Claude Code plugin install mechanics (dry-run)

  • Once Claude Code is logged in, adding a plugin marketplace takes 0.4–0.6 s and installing a plugin 0.6–0.9 s. The npm route installs a lagging Claude Code 2.1.197; the native installer takes 19 s.
  • Human blockers dominate: Node and PATH, a paid Claude plan with 5-hour and weekly caps, OAuth logins for each connected service, any paid third-party subscription the plugin depends on. Claude Desktop and Cowork expose only the official marketplace (GitHub issues #52147, #91394); third-party marketplaces require the CLI, so no-terminal users cannot self-install a private plugin today.
  • Install-support volume is structural: in 2026 the claude-code repository logged 73,471 issues; 14,708 mention install, 6,855 install plus Windows, 6,964 login or auth, 4,225 usage limits, 4,614 Cowork.
  • Linux, WSL and Windows paths untested.

Token cost of a text setter (8 turns × 2 calls, 4 k cached prefix)

  • Sonnet 4.6 cached ≈ 0.17 $ per conversation (0.32 $ uncached); Sonnet 5 ≈ 0.11 $; Haiku 4.5 ≈ 0.055 $. At 300 / 1,000 / 3,000 conversations a month: 50 / 166 / 498 $ (Sonnet 4.6), 33 / 111 / 332 $ (Sonnet 5), 17 / 55 / 166 $ (Haiku).
  • Voice: Grok speech-to-speech 2.0 0.08 $/min (the 0.05 $ 1.0 model is deprecated) + Telnyx ≈ 0.007 $/min ≈ 0.26 $ per 3-minute call, 0.70 $ per 8-minute call. GoHighLevel sells unlimited inbound and outbound Voice AI at 97 $ per location per month.
  • The 8-turn conversation length is an estimate, not a measured average.

Labour benchmarks

  • DWY live install (OpenClaw): 90 minutes to 3 hours on a video call, sold at 499–1 199 $ plus 149–249 $/mo care.
  • Care: operators report 6–10 h/month for a 3-workflow client with webhooks and retries, versus 2 h assumed.
  • Community operations: 15–25 h/week to run a paid Skool properly (vendor claim); Saraev about 90 min/day with two admins at ~290 k$/mo (self-claim).
  • Custom builds: Nate Herk's four agents sold at 1 650 / 4 000 / 6 000 / 12 000 $ plus a QA week; Morningside's 7-day makeover spends 2–3 days on a central database and "takes an enormous amount of energy and skill to even nudge a small company (sub 10 employees)"; Canadian rate card 15–100 k$ CAD over 3–8 weeks.

Retention comparators and platform exposure

  • Managed IT services ≈ 12 % annual churn; GHL SaaS-mode agencies 7–10 % monthly before activation work (partner blog); Skool 12–18 % monthly; installed infrastructure the client depends on is the stickiest observed layer.
  • Commoditisation seen in 12 months: GHL 97 $ unlimited AI Employee; Anthropic's free small-business plugin; free skills packs; Meta's move to end-to-end automated ads (creative volume remains the lever; marketers report client hesitation on undisclosed GenAI imagery).
  • Platform bans: an Anthropic organisation of ~110 users suspended without warning; Instagram accounts banned for automated comment-to-DM flows.
13 · Hormozi frameworks, from the books

The rules, as written, with receipts in the local library.

Files in wiki/raw/books/Alex Hormozi - 100M/. Note: the Offers file is a summary edition and the Leads file is a machine translation; Money Models, Retention, Lost Chapters, First Avatar, Workshop Black Book and Roadmap stages 0–6 are full texts. Operating sheet: -hormozi-framework-sheet.md.

  • Value equation: Dream Outcome × Perceived Likelihood ÷ (Time Delay × Effort and Sacrifice). "If you can make the bottom part of the equation equal to zero, you're golden." Grand Slam construction: list problems → solutions → delivery vehicles → trim and stack. "Create flow. Monetize flow. Then add friction."
  • Sequencing: "Perfect One Offer At A Time… Do not try and implement a full Money Model at once. It will break your business"; measure in quarters; order: get customers reliably → they pay for themselves → they pay for others → maximise LTV → scale spend.
  • Scaling Roadmap: a 5–9 person company is Stage 4 ("Manager"), bottleneck "trying to be everything to everyone", graduation "niche down to serve only people like your best customers"; a second premium product is Stage 5 work (10–19 people).
  • 30-day rule: 30-day gross profit > CAC (Level 2); "30 Day GP > 2x CAC… 2x is my 'real life' minimum standard" (Level 3), because credit cards give 30 days interest-free; CAC includes payroll, software and commissions. Budget 2× 30-day cash per ad test; LTGP:CAC at or above 3:1 before scaling.
  • Free versus premium front ends: identical close rates for free and paid leads across four 10-market split tests; going free cut lead costs 5× or more; if premium, price 5–10× higher. Free-presentation benchmarks: dinner or seminar 25 % take the lower offer; 90-minute masterclass 10 %; 5-day challenge 2–5 % of registrants; 3-day summit 10 % of final-day attendees; strategy call 25 % of second calls.
  • Pricing shape for install plus subscription: "big head, long tail" ("$6,800 upfront for education or a setup fee, then $199 for the community"); include the recurring fee with the one-time fee rather than a second sale; a one-time 3 997 $ collected 22.4× the cash of a 1 000 $/mo commodity retainer in the book's table. Standalone price at 1.33× the first monthly pushes ~50 % into continuity, 2.66× pushes ~90 %. Buy-5-get-1 prepay; billing every 4 weeks adds 8.3 %.
  • Guarantees: unconditional, conditional, anti-guarantee, implied; "If you know the key actions someone must take in order to be successful, make those part of the conditional guarantee"; sell a guarantee as a +5–50 % upsell; removing it is the first feature downsell; run Win-Your-Money-Back only if refund rate is under 5 %.
  • Lead magnets: "give the secrets, sell the implementation"; the free asset must be worth charging for and reveal the next problem; three types (reveal, sample, one step) × four vehicles; "99 % will not buy but they will make (or break) your reputation". Core Four channels; Rule of 100 (100 warm contacts, 100 minutes of content, 100 cold contacts, 100 minutes of ads a day for 100 days).
  • Affiliates: make affiliates customers or certified experts; charge 10–20 % of an average active affiliate's first-12-month earnings for certification; commissions in tiers of 25 / 50 / 100 % of maximum CAC on signed, activated, sustained.
  • Retention: "Overwhelm is the #1 reason for churn" (deliver 2–3 things); higher price correlates with higher churn; cutting churn from 10 % to 3 % is 3.3× LTV; put unlockables just past the average churn month; 1:1 onboarding lifted ascensions 25 %; exit interviews save about half; a community compounds only if referral rate exceeds churn; "No successful continuity businesses I've seen has a standalone membership offer."
  • First avatar: survey current customers, sort the top 20 % by liked most, spent most, stayed longest, extract 3–5 qualifiers, advertise only to them; 78 % of best customers had consumed two long-form pieces before buying; "I would rather pay $5000 to acquire $45,000 than pay $1000 to acquire $5000."
  • Downsells: DFY → DWY → DIY as a feature ladder ("attend a workshop instead"); "You can offer something different for less. You just can't offer the same thing for less."
  • Kill thresholds: more than 10 % pay-later cancellations means over-promising; more than 5 % early cancels on a waived-fee contract means a product problem.
  • Hormozi's own ladder: free books → free roadmap quiz → 100-seat workshop (5 k$/seat, owners at 1–100 M$) → portfolio. Workshop Black Book: "Limit: Only 100 attendees per workshop"; roundtables as the unique selling point.

What this report could not measure.

Market gaps

  • No demand-side willingness-to-pay data anywhere: every price is a seller page, a Reddit claim or a platform board.
  • No Quebec owner voice was collected off Reddit; Facebook groups and LinkedIn bodies were login-walled; no owner interviews were run.
  • Ad copy bodies from the Meta Ad Library were unreadable; Foreplay durations measure index age, not performance; "longest-running equals converting" is an assumption throughout the ad lanes.
  • No webinar-to-call-to-close benchmarks for 2–15 k$ offers; no free-to-paid conversion for 97–184 $ rooms beyond Synthesizer's 0.6 % stock ratio; no Canadian or 2026 Meta cost-per-lead.
  • Club Crypto's price, member count and inner-circle price are not public; Skool's board is a transcription; Whop revenue figures are Whoptrends estimates.
  • Quebec formation prices for La Tranchée, IAPreneur Académie, Instinct Fondateur's cohort, InnovIA's unsubsidised price, ESB's cohort and most QC DFY offers are login-gated or on-call.
  • Google search results were not capturable; search volumes were not available; LinkedIn Ad Library by advertiser name was blocked mid-run.
